Focused transformations of a single process or system: 3–6 months. Broad organisational transformation covering multiple systems and departments: 12–24 months in phases. We do not recommend big-bang transformations — phased delivery with validated outcomes at each gate is more reliable and less risky.

Involve affected staff in the process design from the start, not just in training at the end. The people doing the work know where the current process is painful and where automation will create new problems. Early involvement produces better process design and higher adoption. We facilitate co-design sessions as a standard part of transformation programmes.
